How to nurture leads that are not sales-ready
Nurture leads who engaged but are not ready. Sequences adapt to engagement instead of running a fixed drip, and leads exit to sales on real buying signals.
Lead nurture keeps interested-but-not-ready leads warm until they are. The difference from a normal drip is that sequences adapt to engagement rather than sending the same five emails on a two-week cadence. Alice builds the sequence around what each lead cares about, based on role, industry, and funnel entry point, and hands them to sales when real buying signals appear.
Most nurture programs fail because they measure sends rather than deepening. If the fourth email is interchangeable with the first, the lead has learned to ignore you and the program is doing harm.
Who belongs in nurture
Leads who engaged but are not sales-ready:
- Downloaded a case study or resource
- Visited the site repeatedly without converting
- Viewed pricing without acting
- Entered through a low-intent channel
- Attended an event but had no live conversation
Leads who explicitly said no belong in closed-lost revival or reactivation instead, on a longer timescale.
Build around what they care about
Alice personalizes on three dimensions:
| Dimension | Effect |
|---|---|
| Role | A CFO and a practitioner care about different outcomes |
| Industry | Determines which proof points land |
| Funnel entry point | What they first showed interest in sets the topic |
Follow-ups deepen the relevant topic rather than moving to an unrelated one.
Exit to sales on signal, not on schedule
Leads should leave nurture when they show buying behaviour:
- Repeat engagement across touches
- Pricing page visits
- Consumption patterns matching active evaluation
Do not graduate leads on time served. A lead that has received eight emails is not more ready than one that received two - it is only more likely to be annoyed. Graduate on behaviour.
When a lead exits, the rep should receive full context: what they read, what they clicked, and which topics resonated.
Configuring
Define the entry criteria
Engaged but not sales-ready, and not explicitly disqualified.
Segment by entry point
What they first engaged with sets the opening topic.
Set graduation signals
Repeat engagement, pricing visits, evaluation-shaped consumption. See signals and triggers.
Define the handoff payload
Reading history and resonant topics, not just a name.
Set a long-cadence floor
Nurture is measured in months. Weekly contact is not nurture.
