How to run a closed-lost revival campaign

Re-engage deals you lost six or more months ago. Segment by loss reason, build the angle around what has changed, and hand warm conversations back to reps.

A closed-lost revival campaign re-engages deals you already lost, on the premise that timing killed most of them, not fit. As 11x puts it: "Half of what killed those deals six months ago may not be true anymore." Alice reads your CRM loss reasons, segments accordingly, builds the angle around what has changed, and surfaces contacts to reps only when they're ready for a conversation.

This is usually the cheapest pipeline available to you. The accounts already know you, already evaluated you, and the CRM already records why they said no. Most teams under-run it because it feels like going backwards.

Who this is for

Revenue leaders with a pipeline gap and a CRM full of lost deals. It needs no new data purchase - everything required is already in your CRM.

Step 1 - Select the opportunities

IncludeExclude
Closed lost 6+ months agoLost in the last quarter, still too raw
Account still matches your ICPCompany no longer fits, or no longer exists
Reached a meaningful stageNever got past a first call
No open opportunity nowAlready back in an active cycle

Exclude accounts with an open opportunity, and accounts a rep already owns. A revival play landing on an account someone is actively working is the fastest way to lose rep trust in the whole program. See ICP and targeting.

Step 2 - Segment by loss reason and contact status

This is the step that makes the play work. Alice reads the loss reason from your CRM, so the segmentation is only as good as that field.

SegmentAngle
Lost on price or budgetWhat changed commercially, or what a smaller starting scope looks like
Lost to a competitorWhat has changed since, and where that competitor is now weak
Lost on a missing capabilityYou built it - lead with the specific gap they named
Lost on timingThe easiest revival. Their timing has probably moved
Champion still in rolePick up the existing relationship directly
Champion has leftTreat as a warm new contact at a familiar account

The champion-departed segment is often the strongest. A new person in that seat is re-evaluating everything, and you have documented history of what their predecessor cared about.

Step 3 - Build the angle around what changed

Alice personalizes around change rather than sending a check-in. The material she works from:

  • Your new capability since the loss, especially anything that closes the gap they named
  • Their org changes - leadership moves, team turnover, restructuring
  • Market and competitive shifts
  • The specific loss reason on the record

The framing that works is picking up a conversation that paused, not starting a new one. Make sure your knowledge base actually contains what has shipped since, or Alice has nothing concrete to say.

Step 4 - Configure and launch

Confirm CRM loss reasons are populated

The play reads them. If the field is empty or inconsistent across reps, fix that first - it is the input the whole play depends on.

Scope the knowledge base to what shipped

Include release notes and new capability detail so the "what changed" claim is specific.

Set multi-channel sequences

Email plus social works well here. These contacts know you, so a second channel reads as persistence rather than intrusion.

Set the handback rule

Reps should be pulled in when the contact signals readiness, not on first reply. See smart replies.

Review drafts before launch

Read 15-20 across different loss-reason segments. If they read the same, your segmentation is not reaching the messaging.

What reps should expect

Contacts surface when they are ready for a new conversation, with the previous deal history attached. The rep picks up where the last conversation ended rather than restarting discovery.
